The product team was confident they understood user behavior. We had dashboards showing feature usage, activation metrics, retention curves.
Then the CEO asked: "But do we know how users actually navigate through the product? What paths lead to success vs. failure?"
We didn't. Our analytics told us what users did (clicked button X, used feature Y) but not why they did it or what sequence of actions led to positive outcomes.
I spent a month setting up behavioral analytics to track user paths, sequences, and journeys. What I discovered contradicted almost everything we assumed about how users engaged with our product.
Here's what behavior data revealed.
Assumption 1: Users Follow Our Intended Flow ❌ WRONG
What we designed:
Onboarding → Core Feature A → Core Feature B → Advanced Features → Power User
What we assumed: Users would progress linearly through features, starting with basics and advancing to sophisticated use cases.
What behavioral data showed:
Only 12% of users followed our intended path. Everyone else created their own journey.
Most common paths:
Path 1 (31% of users): Onboarding → Skip directly to one specific advanced feature → Ignore everything else → Use that feature repeatedly
Path 2 (24% of users): Onboarding → Core Feature A → Abandon for 7+ days → Return and use completely different feature → Stick with that
Path 3 (18% of users): Onboarding incomplete → Jump into product anyway → Trial and error → Discover useful feature by accident
Path 4 (15% of users): Complete onboarding → Use core features briefly → Never return
Only Path 5 (12% of users): Follow our intended progression
Insight: Users don't care about our intended workflow. They come with a specific problem and seek the shortest path to solving it, often ignoring features we think are "fundamental."
What we changed:
- Stopped forcing linear onboarding
- Let users jump to the feature they care about immediately
- Made "quick starts" for each major use case instead of one universal onboarding
- Stopped judging success by "completed all onboarding steps"
Result: Activation improved because we stopped blocking users from getting to what they actually wanted.
Assumption 2: Feature Discovery Happens in the Product ❌ WRONG
What we assumed: Users discover features by exploring the product interface, clicking around, finding new capabilities.
What behavioral data showed:
How users actually discovered features (tracked by referrer data and session patterns):
- 38%: Saw it in announcement email, came back specifically to try it
- 27%: Colleague mentioned it (we know because they access from same company within 24 hours)
- 18%: Support article or help doc mentioned it while solving different problem
- 12%: In-app prompt triggered at relevant moment
- 5%: Organic discovery (clicked around and found it)
Only 5% found features through exploration.
Insight: Features don't get discovered just because they exist in the interface. Discovery happens outside the product (emails, conversations) or through triggered prompts, not exploration.
What we changed:
- Stopped relying on "users will find it" approach
- Built contextual triggers that surface features at moment of need
- Created email campaigns showing specific features solving specific problems
- Added "colleague invited you to try [feature]" viral loops
Result: Feature adoption increased 3.2x for features we actively promoted vs. features we just "made available."
Assumption 3: Users Who Use More Features Are More Engaged ❌ WRONG
What we assumed: Power users = users who use many features
What behavioral data showed:
Retention at 90 days by feature breadth:
- Users who regularly use 1-2 features: 81% retention
- Users who regularly use 3-4 features: 76% retention
- Users who regularly use 5-6 features: 68% retention
- Users who regularly use 7+ features: 52% retention
This was backwards from our assumption.
Deeper analysis revealed:
High-retention users (1-2 features): Deep usage of specific features solving specific problems Low-retention users (7+ features): Shallow usage of many features, never finding the one that solves their core problem
Insight: Breadth ≠ engagement. Depth matters more. Users who deeply adopt one feature that solves a critical problem retain better than users who try many features superficially.
What we changed:
- Stopped measuring success as "number of features used"
- Started measuring "depth of usage in primary feature"
- Focused onboarding on getting users to one valuable outcome, not touring all features
- Built progressive disclosure: master one feature → get introduced to complementary feature
Result: Retention improved because we stopped confusing users with feature overload and helped them go deep on what mattered.
Assumption 4: Drop-Offs Happen at Hard Steps ❌ WRONG
What we assumed: Users abandon at technically difficult or complex steps.
What behavioral data showed:
Top 5 abandonment points in onboarding:
- "Choose your plan" screen (31% abandonment) - Not difficult, just decision paralysis
- "Invite your team" step (28% abandonment) - Simple task, but felt premature (they hadn't seen value yet)
- "Name your workspace" field (19% abandonment) - Trivial task, but made users overthink
- Email verification (16% abandonment) - Easy, but broke flow and momentum
- "Connect your data source" step (14% abandonment) - Actually complex, but LOWER abandonment than trivial steps
The complex step (data connection) had lower abandonment than simple steps like naming a workspace.
Insight: Drop-offs aren't about difficulty. They're about friction at the wrong time. Users abandon when asked to make decisions before they understand context, not because tasks are hard.
What we changed:
- Moved "choose plan" decision to after users saw value
- Made "invite team" optional and postponed it
- Auto-generated workspace names (users could change later)
- Implemented one-click email verification
- Kept data connection early (users were motivated to complete it)
Result: Onboarding completion increased from 58% → 74%.
Assumption 5: Users Return Because of Habit ❌ WRONG
What we assumed: Daily active users have built a habit of checking the product.
What behavioral data showed:
Why users returned (tracked by session trigger):
- 43%: Got notification about new data/update
- 28%: Scheduled task (weekly report, monthly analysis)
- 16%: Triggered by external event (boss asked for data)
- 9%: Collaborator mentioned them or shared something
- 4%: Habit (opened product unprompted)
Only 4% returned out of habit.
Insight: Retention isn't driven by habit—it's driven by triggers (notifications, schedules, external needs). "Sticky" products create triggers that pull users back, not habits users form independently.
What we changed:
- Built smart notification system tied to user-specific triggers
- Added scheduled digest emails with personalized insights
- Created collaborative features that generate notifications when colleagues interact
- Made it easy to set up recurring reports/analyses
Result: DAU/MAU improved from 32% → 51% because we created more triggers pulling users back.
Assumption 6: Users Churn When They Find Bugs ❌ WRONG
What we assumed: High error rates cause churn.
What behavioral data showed:
Correlation between error rate and churn:
- Users with 0 errors: 67% retention at 90 days
- Users with 1-3 errors: 71% retention
- Users with 4-6 errors: 69% retention
- Users with 7+ errors: 64% retention
Users with some errors actually retained BETTER than users with zero errors.
Why?
Errors indicated users were pushing the product's limits, trying advanced features, deeply engaging.
Zero errors often meant users did minimal exploration and never got deep enough to encounter edge cases.
Exception: Errors during onboarding (first 7 days) did correlate with churn. But errors after activation didn't.
Insight: Post-activation errors don't cause churn. Shallow engagement does. Users churn when they don't find the product valuable, not when they encounter bugs (as long as bugs don't block core value).
What we changed:
- Stopped panicking about every bug report from activated users
- Prioritized fixing onboarding bugs over post-activation bugs
- Focused on increasing depth of engagement vs. eliminating all errors
Result: Better prioritization of engineering resources.
Assumption 7: Users Who Export Data Are Power Users ❌ WRONG
What we assumed: Users who export data are deeply engaged (they're taking data elsewhere to work with it).
What behavioral data showed:
Retention by export frequency:
- Users who never export: 74% retention
- Users who export 1-2x/month: 68% retention
- Users who export 3+x/month: 51% retention
High export frequency correlated with LOWER retention.
Why?
Users who export constantly are doing analysis outside our product. They're using us as a data pipeline, not as an analytics platform.
Users who never export are doing all their analysis in-product, which means they're deeply engaged with our core value prop.
Insight: Export isn't a power user behavior—it's often a signal that our product doesn't meet their needs for the full workflow.
What we changed:
- Built features that kept users in-product instead of forcing export (better visualizations, sharing, collaboration)
- Still offered export for edge cases
- Stopped celebrating export as a success metric
Result: Users stayed in-product longer, engaged more deeply with features, retained better.
The Most Surprising Discovery: Unexpected Use Cases
Behavioral analytics revealed use cases we never intended.
Use Case We Discovered by Accident:
We built a feature for marketers to track campaign performance. Behavioral data showed:
- 61% of users of this feature were... customer success teams, not marketing
- They were using it to track customer health metrics, not campaigns
- This unexpected use case had 86% retention vs. 64% for intended use case
Why we didn't know:
Users never told us. They just adapted our feature to solve a different problem.
What we did:
- Built CS-specific templates and examples
- Renamed the feature to be more generic
- Created separate marketing and CS tracks
- Marketed feature to CS teams (not just marketing)
Result: Feature adoption increased 2.4x because we leaned into the actual use case, not the intended one.
How to Implement Behavioral Analytics
Step 1: Track Events AND Sequences
Don't just track: "User clicked button X"
Track: "User did A → then B → then C"
Set up sequence tracking:
- Page views in order
- Feature usage patterns
- Time between actions
- Paths that lead to conversion vs. abandonment
Step 2: Identify Common Paths
Analyze user journeys:
- What are the top 10 paths users take?
- Which paths correlate with activation?
- Which paths correlate with churn?
Tools: Heap, Amplitude, Mixpanel (user flow analysis)
Step 3: Find Divergences from Intended Flow
Compare:
- Path you designed vs. paths users actually take
- Features you thought were critical vs. features they actually use
- Order you expected vs. order they follow
Where you find divergence, ask: Why? Is their path better? Should we adapt?
Step 4: Track Trigger Attribution
For each session, identify trigger:
- Notification
- Calendar/schedule
- External event
- Habit (unprompted)
This reveals what actually brings users back.
Step 5: Measure Depth Not Just Breadth
Track:
- How deeply users engage with primary feature
- Frequency of use
- Advanced capabilities adopted within that feature
Not just: How many features they've tried
Step 6: Map Drop-Off Points
For critical flows (onboarding, feature adoption):
- Identify where users abandon
- Watch session recordings at those points
- Understand why (not just that) they're dropping off
Step 7: Act on Insights
Don't just analyze. Change things:
- Redesign flows based on actual paths
- Build triggers that match why users return
- Focus on depth in high-retention features
- Remove friction at unexpected drop-off points
The Uncomfortable Truth About Product Analytics
Most product teams look at aggregated metrics:
- "42% activated"
- "68% feature adoption"
- "72% retention"
These numbers hide the story.
Behavioral analytics reveals:
- The 12 different paths users take to activation
- The unexpected use case driving retention
- The trivial step causing massive drop-off
- The feature users ignore that you spent 6 months building
Most teams avoid behavioral analytics because:
- It's more complex than dashboards
- It reveals uncomfortable truths
- It often contradicts assumptions
- It requires changing roadmap based on evidence, not opinions
The best teams embrace it because:
- It shows what actually drives success

We thought we understood user behavior from dashboards. We were wrong about almost everything.
Behavioral analytics showed us:
