Your US customer interviews work perfectly. Open-ended questions, honest feedback, clear insights. You run the same process in Japan. Customers are polite. Everyone agrees with you. You get zero useful information.
I learned this the hard way when I flew to Tokyo for a week of customer research. I'd scheduled 12 interviews with enterprise customers using our construction management software. I brought my US interview script—the one that had uncovered dozens of product insights and shaped our roadmap for the past year. I was ready to validate our Japan expansion strategy.
Every single interview followed the same pattern. I'd ask about their current workflow challenges. They'd smile and say "It's quite interesting what you've built." I'd probe deeper on pain points. They'd nod thoughtfully and mention they'd need to "discuss with the team." I'd show them our new features. "Very innovative," they'd respond, with the same pleasant expression.

A 3 means "this meets my requirements," which is exactly what you want. A 4 is rare praise. A 5 basically doesn't exist.
I'd nearly triggered a product crisis because I didn't understand that the same scale means completely different things in different cultures. We were comparing numbers that weren't comparable, drawing conclusions that were nonsense.
Then I ran research in the UK and learned that "yes" can mean "maybe," "interesting" often means "I disagree but I'm being polite," and "that's quite good" is high praise. I watched a British customer spend 20 minutes explaining why our new feature was "interesting" and "quite clever" while using language that sounded lukewarm. Our UK team lead later told me the customer had immediately implemented it across their entire organization—he'd loved it, I just couldn't hear it through the cultural filter.
India taught me yet another lesson. I scheduled phone interviews with 15 customers and got enthusiastic responses from every single one. "Yes, absolutely, we'll definitely use this!" and "This is exactly what we need!" I came back excited, started building for the India market, and discovered that "yes" meant "I'm being polite and maintaining our relationship," not "I'm committing to buy this."
Same questions, same product, completely different response patterns depending on culture. I was asking the right questions and listening to the answers, but I was interpreting them through an American cultural lens that made everything meaningless.
The Research Method That Stopped Working
I'd spent years perfecting customer research in the US. My approach was direct and efficient: schedule 30-minute calls, ask open-ended questions about pain points, probe with "why?" and "why not?" until I understood the root cause, walk away with clear insights. It worked beautifully with American customers, reasonably well with Dutch and Israeli customers, and completely failed everywhere else.

I switched to one-on-one interviews in Japan and immediately started getting better data. But I still wasn't asking questions in a way that worked. When I asked "What problems do you have with your current solution?"—a question that works perfectly in the US—Japanese customers would give vague, general answers. They'd avoid directly criticizing their current vendor, avoid stating problems bluntly, and generally dance around the actual pain points.
I started reframing questions to be less confrontational. Instead of "What problems do you have?" I'd ask "How does your team currently handle scheduling conflicts?" and let them describe the process. Instead of asking what they didn't like, I'd ask them to walk me through their last project and show me what happened. The problems emerged indirectly, through stories and examples, rather than through direct criticism.
This felt inefficient to my American brain. In the US, I could get to the core issue in five minutes with direct questions. In Japan, it took 20 minutes of asking about their workflow before the real pain points surfaced. But the insights I was getting were just as valuable—I just had to learn patience with a less direct path to truth.
The Silence That Speaks Volumes
One of the hardest adjustments was learning to shut up. In American interviews, I'd gotten comfortable with a fast pace—ask a question, get an answer, probe deeper, move on. Silence felt awkward, like the conversation had stalled. I'd fill pauses with clarifying questions or move to the next topic.
I was on a call with a German engineering director, walking through their evaluation process for construction management platforms. I asked about their decision criteria and he paused. Five seconds. Ten seconds. Fifteen seconds of complete silence. I was about to rephrase the question when he started speaking—and gave me the most thoughtful, detailed answer I'd gotten all week. He'd been processing, organizing his thoughts, preparing a precise response.
I realized I'd been interrupting dozens of thoughtful German customers because I was uncomfortable with their thinking time. Germans process before they speak. They want to give you accurate, well-structured answers. The silence isn't awkwardness—it's them doing you the favor of thinking carefully instead of blurting out whatever comes to mind.
Japan taught me an even more extreme version of this. Silence in Japanese business culture can mean many things—respect, contemplation, disagreement expressed indirectly, or simply processing in a language that isn't your first. I learned to wait. To count to twenty in my head before assuming the other person was done speaking. To watch for non-verbal cues that they were still formulating thoughts.
The quality of insights improved dramatically when I stopped filling every pause. Customers who seemed quiet or reserved were often just thinking more carefully than I was used to. The American conversational style rewards quick responses and verbal agility. Other cultures reward thoughtfulness and precision. I was penalizing the thoughtful customers by not giving them space to think.
When Translation Isn't Enough
I hired a local researcher in Germany and immediately saw the difference. I'd been conducting interviews in English with German customers who spoke English well enough to communicate, and I thought that was fine. The local researcher sat in on a few of my interviews and afterward told me everything I'd missed.
A customer had said our workflow was "complex" and I'd noted that as feedback about UI simplification. The German researcher explained that "komplex" in German can mean sophisticated in a good way—the customer was actually saying our workflow handled their complex projects well, which was a strength, not a complaint. I'd completely misinterpreted a compliment as criticism because I was listening in English to concepts explained in German.
Another customer kept using the word "eventually" when talking about implementation timelines. I assumed they meant "someday, if we get around to it." The researcher explained they meant "ultimately" or "in the end"—they were actually describing their definite implementation plan, not expressing vague future intentions. I'd almost written them off as low-intent when they were a strong opportunity.
The language barrier wasn't about fluency—both customers spoke excellent English. It was about concepts and nuance that don't translate directly. Business terminology in German has different connotations than in English. Politeness patterns are different. Ways of expressing certainty or doubt follow different linguistic rules.
I learned to stop conducting research in English in non-English markets. It's tempting because it's efficient and you can do it yourself, but the quality of insights drops by half. You miss subtext, misinterpret emphasis, and worst of all, you don't realize what you're missing. The customers are trying to communicate clearly, but you're filtering everything through language that flattens meaning.
Now I hire local researchers who speak the language natively for every non-English market. They don't just translate—they interpret cultural context, catch nuance, and understand what's being said between the lines. The research takes longer to set up and costs more, but I actually get insights I can use instead of surface-level responses I can't interpret.
The First Meeting That Tells You Nothing
I learned the hard way that in some cultures, the real research doesn't start until the second or third conversation. In the US, I'd gotten used to customers opening up quickly. First call, first interview, they'd share their challenges and frustrations within ten minutes. Build rapport fast, get to the insights, respect their time.
I scheduled research calls in Japan expecting the same pattern. First interviews were polite, formal, and surface-level. Everyone thanked me for my time, expressed interest in learning more, and told me almost nothing substantive. I'd ask about challenges and get general responses. I'd ask about their evaluation process and get vague timelines. I'd end the call frustrated, thinking I'd scheduled the wrong people or wasn't asking the right questions.
Then I scheduled follow-up calls with the same people a week later. The conversations were completely different. They asked detailed questions about specific features. They described their actual workflow challenges. They mentioned competitive products they were evaluating and what they liked or didn't like about each. The same people who'd been guarded and formal in the first call were now sharing detailed insights.
I realized the first meeting had been about building trust and establishing relationship. In high-context cultures, you don't share sensitive information—and your real workflow challenges and vendor frustrations are sensitive—until you've established that the other person is trustworthy and the relationship has a foundation. The first meeting is part of the research process, but it's not where insights happen. It's where you earn the right to get insights in the second meeting.
This completely changes research timelines. In the US, I could schedule 15 customer interviews over two weeks and have actionable insights by week three. In Japan, that same research process takes six weeks minimum—two weeks for first conversations, two weeks for relationship building, two weeks for second conversations where real insights emerge. You can't rush it. If you try, you just get polite non-answers.
I started building this into research planning for high-context cultures. Budget for multiple touchpoints. Plan for longer research cycles. Don't expect deep insights in first conversations. The customers aren't being difficult or withholding—they're following cultural norms about how trust and information sharing work. I'm the one who needs to adapt.
The Survey Numbers That Lied
I was reviewing satisfaction survey results across markets and something looked wrong. US customers averaged 4.2 out of 5. UK customers averaged 3.9. Japanese customers averaged 3.4. German customers averaged 2.9. If I took these numbers at face value, our German customers were deeply unsatisfied and Japanese customers weren't happy either.
But our churn data told a completely different story. German retention was 95 percent, higher than the US. Japanese retention was 93 percent. These "unsatisfied" customers were renewing at higher rates than our supposedly satisfied American customers.
I started digging into the cultural patterns behind survey responses and discovered that rating scales are interpreted completely differently across cultures. Americans use the full scale and tend toward positive ratings—if something works reasonably well, you give it a 4 or 5. A 3 feels like failure, like you're saying it's mediocre. There's a cultural bias toward expressing satisfaction.
Germans use the scale differently. A 3 means "this meets requirements," which is good. A 4 means "this exceeds expectations," which is rare. A 5 means "this is exceptional," which basically doesn't happen for business software. Germans aren't being negative—they're being precise. The software does what it's supposed to do, so it gets a 3, which is exactly the score it should get.
Japanese customers avoid extremes entirely. Giving a 1 or 2 feels like harsh criticism. Giving a 5 feels like excessive praise. Most responses cluster around 3 and 4, which represents a completely normal distribution of satisfaction in Japanese cultural context. The 3.4 average wasn't indicating problems—it was indicating that customers had a range of experiences and were expressing them through a compressed scale.
I made the mistake of comparing these raw numbers across markets and drawing completely wrong conclusions. We almost launched a "save the German market" initiative based on satisfaction scores that were actually fine when interpreted correctly. I learned to stop comparing absolute numbers across cultures and instead look at trends within each market over time.
If German satisfaction drops from 2.9 to 2.5, that's a real signal worth investigating. Comparing German 2.9 to American 4.2 tells you nothing except that Germans and Americans use rating scales differently.
The Questions That Work Everywhere
After failing across a dozen markets, I started finding research approaches that actually worked cross-culturally. The key was shifting from asking about opinions to asking about behavior.
"What do you think about our new feature?" gets you culturally filtered responses. Americans will tell you directly. Germans will be critical. Japanese will be polite. You can't compare the responses because they're shaped by communication norms, not actual product experience.
"Show me the last time you tried to use this feature" works everywhere. You're asking people to demonstrate behavior, not express opinions. I watched a Japanese customer share their screen and struggle with our workflow tool, clicking through menus looking for something that wasn't there, eventually giving up and using a workaround. They never said "this feature is bad" or "I'm frustrated." They didn't need to. Watching them struggle told me everything.
This behavioral approach worked in every market. I'd ask customers to walk me through their last project, show me their process, demonstrate how they handle scheduling conflicts. The cultural communication differences mattered less because I was watching what they did, not interpreting what they said.
A German construction manager showed me how he exported our data to Excel every week to create custom reports because our reporting didn't give him the views he needed. He described this in his typical matter-of-fact German style, no emotion, just explaining his workflow. I asked how long this export process took. "About two hours." How often did he do it? "Every Monday." He'd been spending two hours every Monday for six months working around our reporting limitations, and he mentioned it casually like it was just part of his job.
An American customer might have complained about this—"Your reporting is terrible, I have to export everything to Excel!" A Japanese customer might have never mentioned it at all. The German customer simply showed me his workflow and I saw the problem without him needing to frame it as a complaint.
I learned to ask "show me" instead of "tell me what you think" across all markets. It cut through cultural communication differences and got to actual product experience.
What Working Around Your Product Reveals
The workarounds customers build tell you more than any direct question about feature requests. In India, I was interviewing a construction company that was technically a paying customer but showed low engagement in our analytics. I asked them to show me how they were using the platform day-to-day.
They walked me through an elaborate system where they'd enter basic project data in our platform, export it to Excel, manipulate it in ways our platform didn't support, create custom dashboards in PowerPoint, and share those with executives. Our platform was essentially just a database they exported from—all the actual analysis and decision-making happened in their homegrown Excel and PowerPoint system.
I asked why they didn't just use Excel from the start. "Oh, we need your platform for the field teams to enter data on mobile. But for analysis, we need these custom views and calculations you don't have." They'd created this hybrid system because they needed our mobile capabilities but our analytics couldn't handle their specific workflows.
This was incredibly valuable insight I never would have gotten from asking "What features would you like us to add?" They would have struggled to articulate the specific Excel functions and PowerPoint formatting they were using. But showing me their workaround revealed exactly what our product was missing for their market.
I started asking every customer in every market to show me their full workflow, including everything they do outside our platform. The gaps between where our platform ended and their Excel spreadsheet began became the product roadmap. These workarounds existed in every market, but the specific patterns varied.
Japanese customers built elaborate manual processes to avoid confronting team members with critical feedback directly—our platform would show data that made someone's work look bad, so they'd manually reformatted it to be less direct. German customers built complex Excel models because they wanted more precision than our estimates provided. UK customers created elaborate project archives because our search wasn't specific enough for their needs.
Same product, different workarounds, revealing different cultural priorities and workflows. I learned more from watching these workarounds than from a hundred survey responses about satisfaction.
The Moment Everything Changed
I was three years into international research, still frustrated by how long it took to get real insights, when I hired a local research lead in Germany who'd worked for enterprise software companies for 15 years. She sat in on my interviews for a week and then told me something that changed my entire approach.
"You're treating international research like it's US research with translation. It's not. It's a different skill. You need different methods, different timelines, different interpretation frameworks. Stop trying to make German customers respond like American customers. Learn how German customers actually communicate insights."
She was right. I'd been adapting my questions and translating my materials, but I was still fundamentally trying to run US-style research in other markets. I was frustrated that it took three meetings in Japan to get insights I could get in one meeting in the US, instead of accepting that three meetings was the actual methodology for Japan.
I started building truly localized research approaches instead of adapted US approaches. In Germany, that meant extremely structured interview guides, written follow-up summaries after every interview, and specific concrete questions instead of open-ended exploration. German customers responded well to systematic, thorough processes. My American-style conversational interviews felt sloppy to them.
In Japan, it meant relationship-building meetings before research meetings, indirect questions that let customers surface issues without direct criticism, and careful attention to what wasn't being said. I stopped trying to get Japanese customers to communicate like Americans and learned to interpret Japanese communication patterns.
In the UK, it meant understanding understatement and dry humor, reading between the lines of polite skepticism, and recognizing that "quite interesting" might mean they loved it or might mean they thought it was nonsense, depending on tone and context.
Each market needed its own research methodology, not a translated version of the US methodology. This took longer to develop and required local expertise I had to hire, but the quality of insights improved dramatically.
The Research That Actually Worked
After years of failed attempts and gradual learning, I finally built an international research program that generated insights I could act on. The approach was simple but required accepting some uncomfortable truths about cross-cultural research.
I stopped running all research myself and hired local researchers in every major market. Not translators—researchers who understood local business culture, spoke the language natively, and could interpret responses in cultural context. This was expensive and felt like losing control, but the quality difference was undeniable.
I stopped expecting quick insights and built realistic timelines for each market. US research ran in two-week cycles. German research ran in four-week cycles. Japan research ran in six-week cycles. These weren't inefficiencies to optimize away—they were the actual timelines required to get real insights in those cultures.
I stopped using the same questions globally and developed market-specific interview guides. The core research questions were the same—we needed to understand workflows, pain points, and buying criteria—but how I asked varied completely by market. Direct problem-focused questions in the US, systematic process walkthroughs in Germany, indirect observation-based questions in Japan.
I stopped comparing raw data across markets and started looking at patterns within markets. German satisfaction scores tracked over time told me if things were improving or declining. Comparing German scores to US scores told me nothing useful.
Most importantly, I stopped expecting customers in other cultures to communicate like American customers. The insights were there, but I had to learn each culture's patterns for expressing dissatisfaction, enthusiasm, commitment, and uncertainty. A Japanese customer saying "we'll need to discuss internally" might mean they're highly interested and following their formal process, or might mean they're politely declining. I learned to read the difference in energy level, specificity of questions, and forward momentum, not in the words themselves.
What I Got Wrong for Years
The biggest mistake I made—and I see other PMMs making it constantly—was treating cultural adaptation as a translation problem. I thought if I translated my materials, hired someone to speak the local language, and made my questions less American-sounding, I was doing international research properly.
That's not cultural adaptation. That's translation. Cultural adaptation means fundamentally rethinking your research methodology for each market's communication norms, business culture, and relationship patterns.
I spent $50,000 on research in Japan across my first two attempts and got almost nothing useful. I blamed Japanese customers for being difficult to read, my colleagues for not finding the right interview subjects, and the market for being "different" in ways that made research impossible.

Once I learned to hear British communication patterns—where "quite good" is high praise and "interesting" can mean almost anything depending on tone—I started understanding what UK customers were actually telling me.
The Real Cost of Getting This Wrong
Bad international research doesn't just waste money on useless interviews. It drives wrong product decisions that damage your business in those markets.
We almost killed our Japan expansion based on my early research that showed "low interest" in our platform. The interest was there—I just couldn't see it through my American lens that expected direct enthusiasm and explicit commitment. We came within two weeks of shutting down Japan sales when our Japan team lead convinced me to try one more research round with a local researcher and adapted methodology. That research revealed strong product-market fit and a clear path to growth. Japan is now a top-three market for us.
We built the wrong features for Germany based on satisfaction surveys I'd misinterpreted. Customers were giving us 3s and I thought they were unhappy, so we launched a "fix Germany" product initiative that added features nobody wanted. The real cost of getting international research wrong is building the wrong products for the wrong markets based on insights you've misinterpreted. You're not just wasting research budget—you're driving wrong product decisions, missing market opportunities, and potentially damaging customer relationships in markets where trust takes years to build.
What Actually Works Across Markets
After running customer research across 15 countries and finally figuring out what works, the pattern is clear. Good international research requires three things most teams aren't willing to invest in: local expertise, adapted methodologies, and realistic timelines.
You can't run international research from your US office with translated materials and Zoom calls. You need researchers in each market who understand local business culture, speak the language natively, and can interpret responses in cultural context. This is expensive and feels inefficient, but it's the only way to get real insights.
You can't use the same methodology globally. Direct problem-focused interviews work in the US, Netherlands, and Israel. They fail in Japan, China, and Southeast Asia where indirect communication is the norm. Systematic process walkthroughs work better in Germany and Nordic countries. Relationship-building over multiple meetings is essential in high-context cultures. Adapt your methodology for each market or get useless data.
You can't rush insights. US research can run in two-week cycles. German research needs four weeks. Japan research needs six weeks minimum. These aren't inefficiencies—they're the actual timelines required to build trust, adapt approaches, and get beneath surface responses. If you're not willing to invest the time, don't waste money on research that will give you garbage data.
Most teams aren't willing to make these investments. They want to run lean, centralized research from headquarters with minimal local cost. So they get polite responses from Japan, critical-sounding feedback from Germany, and enthusiasm from India that doesn't translate to sales. They make product decisions based on data they've completely misinterpreted.
The teams that get international research right invest heavily in local expertise, build market-specific methodologies, and accept that good insights take time. They hire researchers who cost three times what translation services cost. They run research cycles that are twice as long as their US cycles. They build interpretation frameworks for each market instead of comparing raw data globally.
And they build products that actually work in international markets, expand successfully into new regions, and avoid the catastrophic mistakes that come from making product decisions based on research you've misunderstood.
The insights are there. You just have to be willing to learn each market's language for expressing them.
