I scheduled our first launch retrospective for 2 PM on a Thursday, three weeks after launch. I booked a conference room, sent a calendar invite, and prepared a deck with discussion questions.
Twelve people accepted the invite. Four showed up.
The VP of Sales sent his regrets 10 minutes before the meeting: "Caught up on a customer call." Product Lead was "heads-down on the next release." Marketing Manager had "a conflict come up."
The four people who attended spent 45 minutes complaining about what went wrong, defending their own decisions, and blaming other teams who weren't there to defend themselves.
I dutifully took notes. Nobody left with action items. Nobody changed how they approached the next launch.
I declared the retro complete and never heard anyone reference it again.
That retrospective failed because I designed it like every retrospective I'd seen: schedule a meeting, ask what went well and what went wrong, hope people show up and share honestly.
This format guarantees three outcomes:
- Low attendance (people are busy and retros feel optional)
- Surface-level discussion (nobody wants to be vulnerable in front of their boss)
- Zero follow-through (insights without accountability become forgotten notes in a Google Doc)
After running eight failed retrospectives, I finally figured out what makes them work. It's not about asking better questions. It's about creating conditions where people feel safe sharing uncomfortable truths and accountable for acting on them.
Why Most Launch Retros Accomplish Nothing
Every PMM knows retrospectives are supposed to be valuable. They're in every launch checklist. Every best practices guide recommends them.
But most retros fail to improve subsequent launches because they're designed to check a box, not to drive change.
Problem 1: You schedule them when nobody cares anymore
The typical advice: Run your retro 2-4 weeks after launch, once the dust settles and you have data.
By then, everyone has moved on. Sales is focused on Q4 pipeline. Product is deep in the next sprint. Marketing is planning the next campaign.
The launch is old news. Nobody wants to rehash it.
I used to schedule retros three weeks post-launch and wonder why attendance was terrible. Turns out people only care about launch learnings when the launch is still relevant.
Problem 2: You invite too many people to a meeting that's too long
PMMs love comprehensive retros. Invite everyone who touched the launch—sales, product, marketing, CS, design, analytics. Schedule 90 minutes to "really dig into what happened."
Nobody has 90 minutes to sit in a conference room and debrief a completed project. Especially not 15 people simultaneously.
Large retros turn into performance theater. People share sanitized observations. Nobody admits mistakes. The loudest voices dominate. The quietest people—who often have the best insights—never speak up.
Problem 3: You ask questions that generate blame, not insight
Standard retro questions:
- "What went well?"
- "What went wrong?"
- "What should we do differently next time?"
These questions sound reasonable, but they create defensive dynamics.
"What went wrong" becomes "whose fault was it." People defend their decisions. They blame absent stakeholders. They rewrite history to make their team look better.
I've sat through retros where sales blamed product for shipping late, product blamed marketing for weak positioning, and marketing blamed sales for not using the materials we created.
Everyone left more frustrated than when they arrived. Nothing improved.
Problem 4: You don't connect insights to action
The best retros surface real insights: "We should have enabled sales two weeks earlier." "Our beta cohort wasn't representative." "The positioning tested poorly but we shipped it anyway."
Then everyone nods, someone documents the insights in a Google Doc, and the meeting ends.
Six weeks later, the next launch makes the same mistakes because insights without accountability are just observations.
The Retro Format That Actually Works
After failing at traditional retrospectives, I completely rebuilt the format. The new approach has three core principles:
- Small, focused conversations (not large group meetings)
- Vulnerability-first questions (not blame-oriented ones)
- Public commitments to change (not private insights)
Here's how it works:
Week 1 Post-Launch: Individual Reflection (Asynchronous)
Instead of scheduling a meeting, I send a Google Form to everyone involved in the launch. It has five questions:
1. What's one decision you made that you'd change if you could do it again?
This question forces personal accountability. Not "what went wrong" but "what would I do differently."
It's vulnerability-first. I'm not asking you to critique other teams—I'm asking you to reflect on your own decisions.
2. What's one thing that surprised you about how this launch played out?
This surfaces assumptions that proved wrong. People learn more from surprises than from confirmations.
3. If you were running the next launch, what's the one thing you'd insist we do differently?
This moves from critique to prescription. What specifically should change?
4. What data or insight from this launch should inform our strategy going forward?
This connects launch learnings to broader strategic decisions.
5. What's one thing you learned that you want to apply to your next project (launch or otherwise)?
This makes the learning personal, not just tactical.
I make responses anonymous when I share them. This dramatically increases honesty.
When people know their responses will be attributed to them, they sanitize their answers. When responses are anonymous, they share uncomfortable truths.
On one launch retro, anonymous responses included:
"I should have pushed back harder on the launch date. We weren't ready, I knew it, and I said yes anyway."
"The positioning tested poorly in customer interviews, but I didn't escalate because I didn't want to delay the launch."
"I didn't read the enablement materials before the sales kickoff. I winged it and probably confused people."
These insights never would have surfaced in a group meeting. But in anonymous form, they created powerful learning.
Week 2 Post-Launch: Small Group Discussions (45 Minutes)
Once I have responses, I synthesize patterns and schedule small group discussions.
Not one big retro—three focused conversations with 4-5 people each:
Group 1: Sales + CS (45 minutes) Focus: What would make enablement more effective?
Group 2: Product + PMM + Design (45 minutes) Focus: How can we improve positioning and messaging development?
Group 3: Marketing + PMM + Analytics (45 minutes) Focus: What would make launch campaigns more effective?
Small groups create psychological safety. People are more honest in groups of 4 than in groups of 15.
I start each session by sharing anonymized patterns from the survey:
"Five people mentioned that enablement came too late. Three people mentioned that beta feedback surfaced issues we didn't fix. Four people said positioning wasn't clear enough."
Then I ask: "Why do you think this keeps happening? What needs to change?"
These discussions go deeper than large retros ever do. People admit mistakes. They surface systemic problems. They propose real changes.
In a sales retro, one rep admitted: "I didn't use the battlecards because I didn't trust them. They felt like PMM was guessing, not like they were based on real competitive losses."
That insight led to a complete redesign of how we build competitive materials. Now we involve sales in creation, not just consumption. Battlecard usage went from 30% to 78%.
That would never have surfaced in a 15-person meeting.
Week 3 Post-Launch: Public Commitments (Slack Post)
At the end of each small group discussion, I ask: "What's the one thing your team commits to doing differently on the next launch?"
Not 10 things. One thing.
I document these commitments and post them publicly in a #product-launches Slack channel:
Sales team commits: We'll complete enablement certification at least one week before launch, not during launch week.
Product team commits: We'll share beta feedback in a readout to the full team, not just in Jira tickets.
Marketing team commits: We'll draft launch messaging four weeks out and test it with customers, not finalize it two days before launch.
PMM commits: We'll enable top sales reps three weeks before launch and iterate the pitch based on their feedback.
These commitments are public, specific, and measurable.
Three months later, when we're planning the next launch, I reference these commitments in kickoff meetings: "Last launch, we committed to enabling sales three weeks early. Let's calendar that now."
Public commitments create accountability that private insights don't.
What Good Retros Uncover
When retros are designed for honesty instead of performance, they surface insights that improve every subsequent launch.
Insight 1: We optimize for shipping on time, not shipping ready
Multiple launches revealed that we hit deadlines by cutting corners on quality—launching with untested positioning, incomplete enablement, or bugs we knew about.
This pattern forced an uncomfortable conversation: Are we better off pushing launches by two weeks to ship something complete, or shipping on time with known gaps?
We decided to build two-week buffers into launch timelines. Launch dates became "target" dates, not hard deadlines.
Result: Fewer last-minute fire drills, higher-quality launches, better results.
Insight 2: Sales doesn't trust materials they didn't help create
Battlecards, pitch decks, and demo scripts that PMM created in isolation had 30-40% adoption rates. Materials we co-created with top sales reps had 70-80% adoption.
This insight changed our entire enablement approach. Now we workshop everything with sales before we finalize it. Takes longer, but adoption is dramatically higher.
Insight 3: We launch to everyone when we should launch to segments
Several launches failed because we tried to make positioning work for all buyer personas simultaneously. We'd create generic messaging that didn't resonate with anyone.
Retros revealed that our most successful launches targeted one specific persona and ignored the others until post-launch.
We now design launches around one hero persona. This makes messaging sharper and campaigns more effective.
Insight 4: We measure the wrong success metrics
For months, we measured launch success by pipeline generated in 30 days. But retros revealed that our best launches didn't generate immediate pipeline—they generated awareness that converted 60-90 days later.
We changed success metrics to track leading indicators (sales certification rates, content engagement, demo requests) instead of just pipeline.
This gave us better signal on what was working before it showed up in revenue.
The Mistakes That Kill Retros
After running 20+ retrospectives, I've learned what kills them:
Mistake 1: Making them optional
If retros are optional, only people who want to complain or defend themselves will attend.
I now make small group retros mandatory for core launch team members. If you were critical to the launch, you're expected to attend the 45-minute retro.
This ensures you get diverse perspectives, not just volunteers.
Mistake 2: Running them too late
Retros scheduled 4+ weeks post-launch get deprioritized. The launch isn't top-of-mind anymore.
I now run retros 1-2 weeks post-launch, while people still remember what happened and care about improving.
Mistake 3: Allowing blame dynamics
The moment retros become about "whose fault" instead of "what we learned," they become toxic.
I shut down blame immediately. If someone says "Sales didn't use our materials," I redirect: "What would have made materials more useful to sales?"
The question is never "who screwed up." It's "what needs to change."
Mistake 4: Not connecting learnings to the next launch
Insights that live in a Google Doc die.
I connect every retro insight to the next launch plan: "Last retro, we learned X. Here's how we're applying that to this launch."
This creates a learning loop that compounds over time.
What Success Looks Like
Good retrospectives don't feel like box-checking exercises. They feel like honest conversations that change how teams work.
Markers of a successful retro:
People share uncomfortable truths: "I should have pushed back on the timeline." "I didn't test the positioning with customers." "I didn't use the materials because I didn't understand them."
Teams make public commitments to change: Not vague intentions like "communicate better," but specific changes like "enable sales three weeks before launch instead of one week before."
Subsequent launches improve in measurable ways: Enablement completion rates increase. Positioning testing becomes standard. Beta programs generate more actionable feedback.
People stop making the same mistakes: The issue that derailed the last launch doesn't derail the next one.
I've run retros where people said "this was actually useful" and referenced insights months later. Those retros changed behavior.
I've run retros where people nodded politely and never mentioned them again. Those retros were theater.
The difference is always the same: psychological safety to admit mistakes + accountability to change behavior.
What I'd Tell a PMM Running Their First Retro
If you're planning your first launch retrospective:
Make it small and focused. Three conversations with 4-5 people beat one conversation with 15.
Start with anonymous surveys. People will share uncomfortable truths when they're not attributed.
Ask vulnerability-first questions. "What would you change about your decisions?" not "What went wrong?"
Create public commitments. Teams that commit publicly to changes actually make them.
Connect learnings to the next launch. Insights without application are worthless.
Most importantly: the goal of retros isn't to make people feel good about the launch. It's to make the next launch better.
If everyone leaves your retro feeling validated and comfortable, you didn't push hard enough.
Good retros surface uncomfortable truths. They challenge assumptions. They force teams to admit what didn't work.
That discomfort is the price of improvement.
