Your product has 47 features. Sales insists you need to build Feature 48 because "customers keep asking for it." Customer success says Feature 12 is confusing and needs to be rebuilt. Engineering wants to deprecate Features 22-25 because "nobody uses them."
Everyone has opinions. Nobody has data.
This is how most product roadmaps get built: the loudest voice wins. The feature that gets mentioned in the most customer calls gets prioritized, whether or not it actually drives revenue or retention.
Feature adoption analysis flips this dynamic. Instead of asking "What are customers requesting?" you ask "Which existing features drive the outcomes we care about?"
After running feature adoption analyses for six B2B products and helping product teams use data to drive roadmap decisions, I've learned that adoption metrics reveal surprising patterns that customer feedback misses.
Here's how to analyze feature adoption to inform what you build next.
The Feature Adoption Matrix
Not all features are created equal. Some are used by everyone but don't drive retention. Others are niche but critical. Some are ignored entirely.
Plot every feature on a two-by-two matrix:
X-axis: Adoption rate (what % of users have used this feature in the last 30 days?)
Y-axis: Impact on retention (do users who adopt this feature retain better than users who don't?)
This creates four quadrants with very different strategic implications.
Quadrant 1: High adoption, high retention impact
These are your core value drivers. Everyone uses them and they predict long-term success.
Example: For a CRM, this might be "log customer interactions." High adoption (80%+ of users do this), high impact (users who log interactions retain at 85% vs. 40% for those who don't).
Strategy: Protect these features. Don't break them. Don't radically change UX. Invest in making them more powerful and reliable, but don't mess with what works.
Quadrant 2: Low adoption, high retention impact
These are your hidden gems. Few users discover them, but those who do become power users.
Example: For an analytics platform, this might be "custom SQL queries." Only 15% of users ever write SQL, but those users retain at 92% and expand at 3x the rate.
Strategy: Increase discoverability. These features drive outcomes but have an awareness or activation problem. Promote them in onboarding, highlight them in product tours, create content showing their value.
Quadrant 3: High adoption, low retention impact
These are table stakes or vanity features. Everyone uses them but they don't differentiate success from failure.
Example: For a project management tool, this might be "upload attachments." 90% of users do it, but users who upload files don't retain any better than users who don't.
Strategy: Maintain but don't over-invest. These features need to work, but they're not your competitive advantage. Keep them simple and reliable, but don't build elaborate enhancements.
Quadrant 4: Low adoption, low retention impact
These are candidates for deprecation. Few users adopt them and adoption doesn't correlate with success.
Example: For a marketing platform, this might be a rarely-used reporting template that seemed important two years ago but never caught on.
Strategy: Seriously consider deprecation. These features create maintenance burden, UI clutter, and onboarding complexity for zero benefit. Sunsetting them simplifies your product for the features that actually matter.
The Cohort Adoption Pattern
Adoption rate alone doesn't tell you if a feature is successful. You need to know when users adopt it and whether early adoption predicts better outcomes.
Run cohort adoption analysis:
Week 1 adopters: Users who discovered the feature in their first week
Week 2-4 adopters: Users who found it after initial onboarding
Month 2+ adopters: Users who discovered it later in their journey
Never adopted: Users who never tried it
Compare retention rates across these cohorts.
Pattern 1: Early adoption drives retention
Users who adopt Feature X in Week 1 retain at 85%. Users who adopt it later retain at 65%. Users who never adopt retain at 40%.
This tells you Feature X should be part of core onboarding. Early adoption matters. Promote it aggressively to new users.
Pattern 2: Late adoption indicates power user progression
Users who adopt Feature Y in Month 1 retain at 60%. Users who adopt it in Month 3+ retain at 88%.
This tells you Feature Y is an advanced capability that successful users grow into, not a beginner feature. Don't force it into onboarding—surface it to users showing signs of power user behavior.
Pattern 3: Adoption timing doesn't matter
Users who adopt Feature Z early vs. late show no retention difference, but all adopters retain better than non-adopters.
This tells you Feature Z is valuable but not time-sensitive. Make it discoverable but don't force early adoption.
The Feature Combination Analysis
Some features are powerful in isolation. Others are only valuable when used together.
Identify feature pairs or triplets that are frequently used together by successful users.
Run correlation analysis:
Which features are most commonly used in the same session or by the same user cohort?
Example findings:
- 78% of users who use "custom dashboards" also use "scheduled reports"
- 92% of users who use "API integrations" also use "webhook automations"
- 85% of users who use "team collaboration" also use "comment threading"
These combinations might represent natural workflows. Users who build dashboards want to schedule them. Users who integrate APIs want to trigger actions via webhooks.
Now check retention for combination users:
Users who use both "custom dashboards" AND "scheduled reports" retain at 91%. Users who use only one retain at 62%.
This tells you the combination is more powerful than individual features. The product strategy should emphasize feature combinations, not just individual capabilities.
How this changes your roadmap:
Instead of building new standalone features, improve the workflows that connect existing features. Make it easier to create a dashboard and schedule it in one flow. Default webhook creation when setting up API integrations.
The Abandoned Feature Investigation
When a feature has low adoption, most teams assume "users don't want it" and move on. But low adoption has multiple possible causes.
Cause 1: Users don't know it exists
The feature works great but is buried in navigation or never mentioned in onboarding.
Test: Add the feature to your onboarding checklist or send an educational email campaign about it. If adoption jumps 3-5x, you have a discovery problem, not a value problem.
Cause 2: Users try it but give up
The feature has high initiation but low completion. Users click into it but don't finish using it.
Test: Analyze where users drop off. Is the UX confusing? Does it require too much setup? Are error messages unclear? Fix friction points and measure completion rate improvement.
Cause 3: Users don't see the value
The feature solves a problem users don't have or delivers value that isn't obvious.
Test: Talk to non-adopters. Ask if they know the feature exists (awareness), whether they understand what it does (comprehension), and whether it solves a problem they have (relevance). If they're aware, understand it, and still don't care—it might be genuinely unneeded.
Don't deprecate features based on low adoption alone. Understand why adoption is low first.
The Feature Request Validation
Sales and customer success forward feature requests constantly. Most sound reasonable. But do customers actually adopt features you build for them?
Track the pattern:
Requested feature → Built feature → Adoption by requesters
Example: 15 enterprise customers requested "custom branding" for their dashboards. You built it. Six months later, only 3 of those 15 customers actually use it.
This pattern—requested but not adopted—is extremely common. Customers ask for features they think they want, but once those features exist, they don't actually change behavior.
Why this happens:
The feature solved a hypothetical problem ("We might need custom branding for client presentations") but not an actual workflow problem ("We regularly present dashboards to clients and branding is currently a blocker").
How to validate feature requests before building:
Ask requesters: "How would you use this feature? Walk me through a specific scenario where you needed it this week."
If they can't describe a specific, recent use case, the request is hypothetical. If they describe a real workflow problem they encountered multiple times, it's worth considering.
Then check: "Would this feature change your usage patterns or drive a business outcome?" If the answer is "it would be nice to have" rather than "this would unlock new value," deprioritize it.
Turning Feature Adoption Insights into Roadmap Decisions
Feature adoption analysis should directly influence your roadmap:
Build more features that look like your high-impact, low-adoption gems. If advanced features drive retention but aren't discovered, don't build more basic features. Build more advanced capabilities and solve the discovery problem.
Double down on feature combinations that drive outcomes. If users who combine Features A + B retain 2x better, build workflows that make A + B easier to use together.
Simplify by removing low-impact features. Deprecate features in Quadrant 4 (low adoption, low impact). Simplicity is a feature. Every feature you remove makes high-impact features easier to find.
Validate feature requests with adoption data. Before building something customers request, check if similar features got adopted after you built them. If you have a pattern of building requested features that never get used, change your validation process.
Promote under-discovered high-impact features before building new ones. If Feature X drives 85% retention but only 15% of users find it, promoting it could have bigger impact than building something new.
When roadmap decisions are driven by adoption data instead of feature request volume, you build products that drive business outcomes, not just satisfy stakeholder opinions.
