How to Scale Win/Loss Without Losing Quality

If you're doing 5 interviews per month and need to scale to 50, here's how to do it without sacrificing insight quality:

One person can realistically conduct 20-25 deep interviews per month (including scheduling, interviewing, and analysis).

To scale to 50, you need 2-3 people. Train them on your interview methodology so quality stays consistent.

Scale tactic 2: Prioritize which deals get interviews

You don't need to interview every deal. Prioritize:

  • Competitive losses (you learn the most)
  • Large deals (highest revenue impact)
  • Strategic accounts (even if deal size is small)
  • New segments or verticals (where you're still learning)

Automate data collection for other deals via short surveys or CRM analysis.

Scale tactic 3: Use junior researchers for initial interviews, senior folks for analysis

A junior researcher can conduct interviews using your question framework. An experienced PMM or researcher does the cross-interview pattern recognition and strategic translation.

Stage 2 (10-25 interviews/month): Automate logistics

Stage 3 (25-50 interviews/month): Add interview team and systematic tagging

Bring in additional interviewers. Build structured tagging frameworks so multiple people can categorize findings consistently. Use CRM or dedicated tools to track findings.

Stage 4 (50+ interviews/month): Use platforms and specialized researchers

At this scale, invest in win/loss platforms (Clozd, Cascade) that manage the entire workflow. Hire dedicated win/loss researchers who do this full-time.

Don't jump to Stage 4 infrastructure when you're at Stage 1 volume. You'll spend more time managing tools than conducting interviews.

The Rule for Deciding What to Automate

Ask: Does automation improve insight quality, or does it just improve efficiency?
