You build a competitive matrix once and file it away. Three months later, competitors have launched features, changed pricing, and repositioned—your matrix is now 30% wrong.
Sales stops trusting static frameworks.
The Frameworks I Actually Use (and When to Use Each)
I've landed on four frameworks that I use regularly because they're practical and usable:

When to use: Quarterly deep-dive to validate or update your competitive positioning.

Framework 3: Positioning Map (for communicating strategic position)
Purpose: Create a simple visual that shows where you and competitors sit on key dimensions that buyers care about.
When to use: Board presentations, strategy docs, product roadmap discussions, sales training.
Structure:
Two-axis map (2x2 matrix):

Mistake I made: I picked axes based on what I wished differentiated us instead of what customers actually used to compare options. Use win/loss interview insights to choose axes.
Framework 4: Feature Gap Analysis (for product roadmap input)
Purpose: Identify meaningful feature gaps that affect deal outcomes and prioritize which to build vs. position around.
When to use: Quarterly product planning, roadmap prioritization, competitive response planning.
Structure:
For each significant feature gap:
- What they have that we don't (be specific)
- Customer demand signal (how often prospects ask for it)
- Deal impact (how often it affects wins/losses)
- Our current positioning (how we handle the gap in sales conversations)
- Recommendation (build it, partner for it, position around it, or ignore it)
Why it works:
It helps product teams prioritize which gaps actually matter (based on deal data) vs. which are just feature envy. It also helps sales understand how to position around gaps we won't build.
Mistake I made: I used to list every feature difference. Now I only analyze gaps that came up in 10%+ of competitive deals.
The Frameworks I Stopped Using (and Why)
These frameworks are popular but I found them impractical for PMM competitive intelligence:
Framework I abandoned #1: Porter's Five Forces
What it analyzes: Threat of new entrants, bargaining power of buyers/suppliers, threat of substitutes, competitive rivalry.
Why I stopped using it:
It's valuable for understanding market structure and industry attractiveness. But it doesn't help with "How do I position against Competitor X in this deal I'm working today?"
It's strategic context, not tactical competitive intelligence.
When it might be useful: Annual market analysis for exec team or board. Evaluating whether to enter a new market.
Framework I abandoned #2: Traditional SWOT Analysis
What it analyzes: Strengths, Weaknesses, Opportunities, Threats for each competitor.
Why I stopped using it:
It creates comprehensive lists that nobody can remember or act on. Sales can't use it during calls. Product can't prioritize from it.
The framework encourages listing everything instead of focusing on what matters most.
When it might be useful: Initial competitive landscape assessment when entering a new market. But even then, I'd use it to understand the landscape, then translate insights into battlecards for actual use.
Framework I abandoned #3: Comprehensive Feature Matrices
What it analyzes: Every feature across every competitor in detailed spreadsheet.
Why I stopped using it:
It optimizes for comprehensiveness over usability. Sales can't find what they need quickly. The matrix becomes stale within weeks as features change.
Checking boxes (✓ or ✗) doesn't give sales language to use in conversations.
When it might be useful: RFP responses where you literally need to check boxes. But even then, pair it with positioning language, not just checkmarks.
How to Choose the Right Framework for Your Situation
Different situations require different frameworks. Here's my decision tree:
If you need: Sales to win more competitive deals → Use: One-page battlecard Focus on: Quick reference, objection handling, positioning statements
If you need: To understand why you win/lose
→ Use: Win/loss analysis
Focus on: Customer interviews, pattern identification, decision drivers
If you need: To communicate competitive position to execs/board → Use: Positioning map Focus on: Simple visual, memorable framework, strategic implications
If you need: Product roadmap input on competitive gaps → Use: Feature gap analysis Focus on: Deal impact data, build vs. position recommendations

No single framework is sufficient. They work as a system.
How to Measure Whether Your Framework Is Working
The best competitive analysis framework is the one that improves outcomes. I measure:

If sales isn't using your competitive framework, it doesn't matter how theoretically sound it is.

I've used every competitive framework you've heard of and many you haven't.
Here's what actually matters:

Everything else is optional.

If your framework sits in Google Drive unused, it doesn't matter how theoretically sound it is.
Most PMMs spend too much time on sophisticated frameworks and not enough time on simple, usable competitive intelligence.
