Then the customer chose our competitor.
Our sales rep was devastated. Our VP of Sales wanted answers. I volunteered to do the win/loss interview and find out what happened.
The customer agreed to talk. I spent 45 minutes with their VP of Engineering. He was honest, thoughtful, and generous with his time. He explained their decision process. He praised our product. He said it was a difficult choice.
I thanked him, hung up, and realized I still had no idea why we lost.
That's when I learned the difference between a win/loss interview and deal forensics. The interview tells you what the customer is willing to say. Forensics tells you what actually happened.
Six months later, I finally understood why we lost that deal. It wasn't our product, our pricing, or our sales execution. It was a relationship between their CTO and our competitor's founder that we never knew existed. By the time we entered the deal, the decision was already made. We never had a real chance.
I only discovered this by doing the hard work of reconstructing what actually happened—not just interviewing the customer, but talking to everyone involved, reviewing every interaction, and building a timeline of the decision.
That analysis changed how we qualify enterprise deals. It's saved us from wasting months on deals we'll never win. It's worth more than the $500K deal we lost.
Why Simple Win/Loss Interviews Miss the Truth
Most win/loss interviews ask customers why they made their decision and accept their answer at face value.
The problem: customers don't always know why they made their decision, and even when they do, they don't always tell you the truth.
Not because they're lying—because they're giving you the socially acceptable explanation instead of the messy reality.
I interviewed a customer who chose a competitor and they told me: "It came down to features. They had capabilities in [area X] that better fit our needs."
This sounded reasonable. I documented it. I shared it with product. We built a feature roadmap to address the gap.
Three months later, I was talking to someone who used to work at that customer's company. They mentioned the deal. I asked what they remembered about the evaluation.
They said: "Oh, that was driven by the new CTO. He worked with [competitor] at his last company and wanted to bring them in. The evaluation was mostly a formality to satisfy procurement."
The real reason we lost? Political decision made before we even entered the deal. The "features" explanation was just the justification they documented.
This happens constantly. Customers tell you the rational explanation because it's easier than explaining the political reality, the personal relationships, the historical context, or the gut-level concerns they can't quite articulate.
If you want to understand complex losses, you can't just ask "why did you choose them?" You have to reconstruct the entire decision from multiple perspectives.
The Framework for Deal Forensics
Deal forensics isn't about asking better questions in your win/loss interview. It's about building a complete picture of what happened from multiple sources.
Here's the approach I use now when analyzing losses that don't make sense:
Start with the Timeline
Before I talk to anyone, I build a timeline of every interaction we had with the customer. Every email, every call, every demo, every proposal.
I pull this from three sources:
CRM data: When did we first engage? When did opportunities get created? When did stage changes happen?
Sales rep memory: What do they remember about key meetings and conversations?
Email archives: What did we actually say and when did we say it?
I put all of this into a simple spreadsheet with dates, events, and participants.
This timeline usually reveals gaps—periods where we thought we were actively engaged but actually had no customer contact, or moments where the deal momentum shifted for reasons not documented in CRM.
For that $500K deal, the timeline showed something interesting: we had great momentum through the technical evaluation (weeks 1-6), then total radio silence from the customer for three weeks (weeks 7-9), then sudden re-engagement with a request for final pricing.
During those three silent weeks, something happened that changed the deal. But what?
Map the Stakeholders
Next, I map everyone involved in the decision—not just the people we knew about, but everyone who might have had influence.
For each person, I document:
Their role: Title, function, decision authority Their involvement: When did they appear in the process? Their position: Were they advocating for us, the competitor, or neutral? Our access: Did we ever talk to them directly?
For complex losses, I usually discover we missed key stakeholders or underestimated someone's influence.
In that $500K deal, our champion was the VP of Engineering. We assumed he was the decision-maker. Our timeline showed the CTO appeared in week 7 (during the radio silence period). We never spoke to him. The decision happened in week 9.
Red flag: new executive stakeholder appears, we don't engage them, deal closes shortly after. Something happened in that window we didn't see.
Do the Customer Interview
Only after I have the timeline and stakeholder map do I interview the customer. But I don't ask generic win/loss questions. I ask about specific moments in the timeline.
"I noticed there was a three-week period where we didn't hear from you. What was happening internally during that time?"
This often reveals the truth: they were dealing with internal politics, getting new stakeholders involved, or having conversations with competitors we didn't know about.
"When did [stakeholder we didn't know about] get involved, and what drove their involvement?"
This reveals decision authority and influence we missed.
"Walk me through the final week before the decision. What was happening in those last few days?"
This surfaces last-minute dynamics that don't appear in the sanitized explanation.
For that $500K deal, asking about the three-week silence period got me the real answer: "That's when our new CTO started. He wanted to review all major technology decisions personally."
New CTO. Reviewing major decisions. We never talked to him. That's the loss right there.
Talk to Your Team
After the customer interview, I interview everyone on our side who touched the deal.
Sales rep: "Walk me through the moments where you felt momentum shift. What changed?"
Sales engineer: "Did you notice anything in the technical evaluation that concerned you?"
Account executive's manager: "When you reviewed this deal, what made you confident or concerned?"
Often, someone on your team saw warning signs but didn't escalate them or didn't realize they mattered.
For the $500K deal, our sales engineer mentioned something he hadn't flagged before: the VP of Engineering asked detailed questions about our integration with a specific legacy system. That seemed like a good sign at the time—deep technical engagement.
But when I connected it to the timeline, those questions came right before the radio silence period. The VP was probably getting pressure from the new CTO about integration complexity. He was trying to figure out if our solution would work before bringing it to the CTO.
When he couldn't get comfortable with the integration story, the CTO stepped in and made the call for the competitor—who he'd worked with before and trusted to handle complex integrations.
Suddenly the whole loss made sense.
Find External Validation
The final step is looking for external information that validates or contradicts what you've learned.
I check:
LinkedIn: Did any stakeholders change roles recently? Do they have connections to our competitor? Did anyone involved work together previously?
Industry forums: Is the customer talking about their decision publicly?
Mutual connections: Does anyone in my network know someone at the customer?
Competitor intelligence: Did our competitor do anything specific to win this deal?
For the $500K deal, LinkedIn revealed the new CTO had worked at the same company as our competitor's founder five years earlier. Not just the same company—they'd both been in engineering leadership.
That's the real reason we lost. Personal relationship and trust built over years. We never had a chance once the CTO got involved.
The Patterns That Emerge from Forensic Analysis
When you do deep forensics on complex losses, patterns emerge. These patterns are more valuable than individual insights because they reveal systematic issues.
Here are the patterns I've found by doing forensic analysis on losses:
Pattern: Late-Appearing Stakeholders
We lose deals when a new stakeholder appears late in the process and we don't engage them directly.
Why it happens: We build relationships with our champion and immediate evaluators, but don't map the full decision-making authority. When a VP or C-level executive gets involved late, they often don't trust our champion's recommendation and want to validate independently.
What changed: We added a qualification question in discovery: "Who else might need to review or approve this decision before it's final?" We push sales to engage senior stakeholders early, even if they're not actively involved yet.
Impact: We started disqualifying deals where we can't get access to final decision authority. Our win rate went up because we stopped pursuing deals we'd lose.
Pattern: Silent Periods
We lose deals when there are extended periods (2+ weeks) of no customer contact during active evaluations.
Why it happens: Radio silence usually means internal politics, new stakeholders, or competitor engagement we don't know about. When we're not in the conversation, someone else is winning it.
What changed: Sales reps now flag any deal that goes silent for more than one week. We have a specific re-engagement playbook that offers value (new insight, case study, executive intro) to restart conversation.
Impact: We either re-engage quickly or disqualify. Either outcome is better than slowly losing deals while pretending we're still in them.
Pattern: Technical Objections That Seem Resolved But Aren't
We lose deals when a customer raises a technical concern, we address it, they seem satisfied, then we lose anyway.
Why it happens: The technical objection was a proxy for a deeper concern—usually risk, trust, or political alignment. Answering the technical question doesn't resolve the underlying worry.
What changed: When customers raise technical objections, we now ask: "What would need to be true for you to feel fully comfortable with this aspect?" This surfaces the real concern behind the question.
Impact: We have better conversations about risk and trust instead of just answering surface-level questions.
Pattern: Champions Without Authority
We lose deals when our champion is enthusiastic but doesn't have final decision authority and can't effectively sell upward.
Why it happens: We mistake enthusiasm for influence. The champion loves our product but can't convince their leadership or doesn't understand the internal political dynamics.
What changed: We added a qualification criteria: champions must demonstrate they can bring us into conversations with decision-makers. If they can't, they're not really champions—they're just friendly evaluators.
Impact: We spend less time on deals with weak champions and more time on deals where we have genuine executive sponsorship.
The Loss That Changed Everything
Six months after we lost that $500K deal, I presented my forensic analysis to the sales and product leadership team.
I showed them the timeline. I showed them the stakeholder map. I explained how the CTO relationship with our competitor's founder created a trust differential we couldn't overcome.
Then I showed them the pattern: we'd lost eight other enterprise deals in the past year with similar dynamics—late-appearing stakeholders we never engaged, existing relationships we didn't know about, or internal champions who couldn't sell upward.
We were pursuing deals we couldn't win and calling it "pipeline."
The VP of Sales asked: "How do we avoid this?"
I said: "We qualify harder and faster. We map stakeholders earlier. We push for executive engagement upfront. And we disqualify deals where we can't get access to decision-makers."

I prioritize forensic analysis for losses that meet three criteria:
Surprising: We thought we'd win but lost. These losses reveal blind spots.
Significant: The deal was large enough or strategic enough to matter. Small losses aren't worth deep analysis.
Repeatable: The loss might indicate a pattern, not just bad luck. If similar losses keep happening, there's a systematic issue to fix.
For losses that don't meet these criteria, a standard win/loss interview is enough.
For losses that do meet them, the forensic analysis is worth the time investment.
The Uncomfortable Truth About Complex Losses
The hardest part of deal forensics isn't building timelines or interviewing stakeholders. It's accepting what the analysis reveals.
Sometimes you discover you lost because your product actually has a significant gap. That's uncomfortable but actionable.
Sometimes you discover you lost because your sales rep misread the situation or missed obvious warning signs. That's uncomfortable and requires difficult conversations.
Sometimes you discover you lost because of factors completely outside your control—existing relationships, historical context, or internal politics you can't influence.
That last category is the hardest to accept because it means you were never going to win. All the effort, all the demos, all the proposals—wasted.
But here's what I've learned: discovering you never had a chance to win a deal is actually valuable intelligence. It tells you what types of deals to avoid in the future.
Every complex loss teaches you something. Sometimes it teaches you what to build. Sometimes it teaches you how to sell better. Sometimes it teaches you which deals to walk away from.
All three lessons are valuable.
The losses that still sting are the ones you never bother to understand. Those are just wasted pain.
The losses you analyze become strategic advantages.
